Engineering excellence needs excellent advice.

January is when organizations sharpen pencils, reopen roadmaps, and quietly ask a dangerous question.

Should we build this or should we buy it?

It sounds like a procurement decision. In reality, it is a strategy decision with a very long memory.

In systems engineering, software engineering, and product development, the scars usually do not come from bad code. They come from good code written for the wrong problem.

Here is the uncomfortable truth most teams only discover years later. Many software solutions across industries share far more requirements than people initially believe. Performance. Robustness. Security. Data privacy. Traceability. Scalability. Adoption. Maintainability.

Different logos. Same headaches.

You only see this pattern once you slow down enough to ask the right questions.

Before build or buy, there is a quieter decision that matters more. Do we truly understand what we need?

Not what sounds impressive. Not what a vendor demo highlights. Not what last year’s architecture suggests.

But what actually creates value in your context.

Is speed critical or is robustness king? Is latency a hard constraint or a convenience metric? Is SEO relevant or completely irrelevant? Is your competitive edge in algorithms, in data, or in integration? Will this system live for two years or for twenty?

These questions change everything. They change the architecture. They change the vendor shortlist. They change whether building internally is brilliance or hubris.

This is why buy versus build decisions fail so often across defense, public administration, manufacturing, retail, banking, insurance, medtech, and pharma. The industry changes, but the mistake stays the same.

Teams jump to solutions before aligning on requirements.

There is a reason systems engineering has survived every technology wave from mechanical systems to AI-driven platforms. Models change. Tools evolve. The discipline remains.

The V-model. Digital twins. Digital threads. Domain-driven design. COSMO. Agile at scale. Different languages pointing to the same principle.

Structure before speed.

One of the clearest formulations of this principle came from Peter Drucker, who wrote:

“There is nothing so useless as doing efficiently that which should not be done at all.”

It is not a quote about laziness. It is a warning about premature optimization.

Sometimes buying is the smartest move. Sometimes building is unavoidable. Sometimes the best decision is neither. It is reframing the problem entirely.

A structured exchange that turns ideas, frustrations, and constraints into explicit requirements. Requirements that expose hidden assumptions. Requirements that reveal where solutions are interchangeable and where they are not.

Excellent advice at the beginning of a journey looks expensive. Poor advice reveals its true cost over years of rework, maintenance, opportunity loss, and systems that cannot be exited without pain.

Engineering excellence is not about choosing the most advanced technology. It is about choosing the right problem to solve, in the right way, at the right time.

As we step into 2026, we wish all system engineers, architects, and product leaders a year where fewer decisions are rushed and more are deliberate. A year where clarity comes before complexity.

If this year includes a build or buy decision, start with the hardest part first. Understanding what truly matters.

Sometimes one conversation is enough to change the trajectory entirely.
